Outbound agency vs hiring an SDR vs an AI SDR tool

Key takeaway

An outbound agency fits while outbound is unproven for your offer and you're still the one selling, because there is no hire and no ramp. Hire an SDR once outbound books meetings and you can manage a rep through about three months of ramp. An AI SDR tool fits a team with someone to run it daily.

The three options side by side

All three can put sales calls on your calendar. They differ in what you pay, how long you wait and how much of the work stays with you.

What each option costs

Hiring an SDR

The Bridge Group surveyed 351 B2B companies for its 2025 SDR report and found median SDR pay of $80,000 a year at target: $55,000 base and $25,000 variable (The Bridge Group).

That is pay only. Benefits, the rep's data and sending tools, recruiting and the hours you spend managing them come on top.

An AI SDR tool

An AI SDR tool is software that finds leads, writes messages and sends them. Some publish their prices: AiSDR lists plans from $250 to $2,500 a month, billed monthly (AiSDR). Others sell through a sales call.

The software is the cheap part. Someone still has to choose who to contact, check what the tool writes, write back to the people who reply and keep the LinkedIn and email accounts in good standing. If that someone is you, you are still running outbound, through software.

An outbound agency

Agency prices depend on the channels, the volume and what the fee covers. Leadium's 2026 pricing guide puts outsourced SDR programs at about $3,000 to $14,000 a month (Leadium). Belkins' guide gives a wider range for monthly retainers, $2,000 to $25,000, with setup fees of $5,000 to $15,000 on some of them (Belkins).

Ask what the fee includes, because data, sending tools and setup can each be billed on top. The prices agencies publish are in how much an outbound agency costs. Bavlio charges from US$3,000 a month for done-for-you outbound on LinkedIn and email, with the signal data, the contact data and the sending tools included.

Figures from The Bridge Group, AiSDR and Leadium, linked in the table above.

How long until the first meetings

An SDR takes the longest. You hire first, and then the rep ramps. The average SDR ramp is 3.0 months in the Bridge Group's 2025 data. Once ramped, the median SDR quota is 10 held meetings a month, and 60% of SDRs are at quota.

With an AI SDR tool, the clock starts when someone on your team finishes the setup: the list of who to contact, the messages, and the LinkedIn and email accounts the tool sends from. The meetings follow from how good that setup is.

An outbound agency skips the hire and the ramp. It already has the people, the data and the tools, so the work starts once it knows who you sell to.

How much of your time each one takes

Hiring an SDR makes you a manager. You recruit the rep, train them, check their lists and messages, and coach them on calls. The Bridge Group puts average SDR tenure at 1.9 years, so plan to hire again.

An AI SDR tool needs someone to run it every day. Lists go stale, new messages need checking, and the people who reply need a person to write back.

A done-for-you agency takes the least of your time. Your part is telling the agency who you sell to and taking the calls it books. Before you sign, ask what else it expects from you, such as list and copy approvals every week.

What can go wrong

OptionWhat goes wrongHow to protect yourself
Hire an SDRAt the median company 40% of SDRs turn over in a year, and only 60% of SDRs are at quota (The Bridge Group). You can pay for months of ramp before you learn whether outbound works for your offer.Hire once outbound already books meetings for you, and give the rep a written playbook.
AI SDR toolThe tool sends what it is set up to send. A loose list or a generic message goes out at volume, in your name.Read the messages before launch, and keep a person on the replies.
Outbound agencyYou don't see the list or the messages. Long minimum terms and setup fees lock you in. Pay-per-meeting deals put the quality risk on you, as Leadium's guide points out.Ask who they will contact and see example messages before you sign, and get a report every week.

Which one fits your company

Hire an SDR when outbound already works

You know which buyers say yes and which messages get replies, and someone can manage the rep through about three months of ramp. An SDR then gives you a person inside the company who learns your market.

Pick an AI SDR tool if someone on your team can run it

The tool needs an owner with the hours to choose who to contact, check the messages and follow up. It fits a team with that person and a budget too small for an agency fee.

Bring in an outbound agency while you are still the one selling

There is no sales team yet, or you are the sales team, and you want meetings this quarter without building a sales function first. Later, once you know which buyers and which messages work, you can hire an SDR.

Hiring an SDR makes you a manager.

What to look for when hiring an outbound agency

Ask these before you sign:

  1. Who will you contact first? A good agency can show you names, and the reason each person is on the list.
  2. What will the first message say? Ask for examples in your market. A message about something specific to the person stands out from the templates in their inbox.
  3. Which channels, and from which accounts? Ask whether it uses LinkedIn, email or both, and where each message goes out from.
  4. What does the fee include? Data, contact details, sending tools and setup can each be extra.
  5. What will you see each week? Ask for a report of who was contacted, who replied and who is next.
  6. How long is the contract? Check the minimum term, any setup fee, and what the agency does if you're not happy with the results.

Is an outbound agency worth it for a small B2B company?

It is worth it when the deals from its meetings pay for the fee. You can check that with two numbers you already know: your average deal value and the share of first calls you win.

  1. Multiply them. That is what one held meeting is worth to you.
  2. Divide the agency's monthly fee by that number.
  3. The result is how many meetings a month the agency has to book to pay for itself.

If that number is small next to what an agency can book in your market, the agency is worth it. If your deal value is low, the number of meetings needed gets large, and the same is true for an SDR or a tool.

Compare the fee with what the other options cost in full: an SDR's pay and benefits, the tools, your management hours and the months of ramp.

Questions

Should I hire an in-house SDR or use an outbound agency?

Use an agency if outbound isn't proven for your offer yet or no one has time to manage a rep. Hire an SDR once outbound books meetings for you and you can carry about three months of ramp. You can start with an agency and hire later, once you know which buyers and messages work.

How much does an in-house SDR cost compared to an outbound agency?

The median SDR earns $80,000 a year at target, before benefits, tools and management time (The Bridge Group, 2025). Leadium's 2026 pricing guide puts outsourced SDR programs at about $3,000 to $14,000 a month.

Do AI SDR tools actually book meetings, or is a done-for-you service better?

An AI SDR tool books meetings when someone runs it well: choosing who to contact and checking what it writes, every day. If nobody on your team has those hours, a done-for-you service finds the people and writes and sends the messages, and your part is taking the calls.

Is hiring an outbound agency worth it for a small B2B company?

It is when the deals from its meetings cover the fee. Multiply your average deal value by the share of first calls you win to get what one meeting is worth, then divide the monthly fee by it. That is how many meetings a month the agency has to book to pay for itself.

Is it worth paying an agency to run my LinkedIn outreach?

It is if you don't have the hours. LinkedIn outreach means finding the right people every week, writing each invite and message, and following up. A done-for-you agency does that work, and you take the calls. See done-for-you LinkedIn outreach.

What if it doesn't work?

You don't pay if you're not satisfied, and if you pay after results, nothing is due until your first 3 qualified sales calls are held. On prepay, if your first 3 qualified sales calls aren't held by the end of month 3, we keep going at no charge until they are, for up to 90 more days. The 3-call terms are offered when the list we show you on the call has enough people in your niche, and the agreement defines a qualified call. See the whole offer.
